Case study
A national nonprofit runs recovery support programs: an application process, clinician-led groups, and a scholarship program. When I started with them in January 2023, the programs had grown faster than the tools behind them. Since then I have rebuilt each one inside Zoho, one system at a time, while the programs kept running. The work is ongoing today.
The problem
Each program started small, with a process that fit a small team: applications by email, reminders sent by the clinician running the group, scholarships moved along step by step. As the programs grew, those processes took more and more staff time to keep on track, and the data they produced lived in forms and spreadsheets the CRM could not see. Questions about how the programs were doing took a day of counting to answer.
What I built
Before
Applications came in by email and were completed in a back-and-forth between staff and the applicant. That worked at low volume. As volume grew, it meant staff time going to paperwork instead of people.
Now
The applicant completes the whole process themselves, start to finish. The team only sees an application once it is complete and ready for a decision. Nothing is retyped.
Before
Group reminders went out from each clinician's own inbox, from lists that had to be maintained by hand. Notes and attendance were captured in a form that stood apart from the CRM, so they could not be reported on.
Now
A clinician logs into the portal, sees their group, and records notes and attendance in a live record. Welcome and reminder emails go out on their own. Participation is reportable.
Before
When the program was small, a simple set of steps was enough. As it grew into the hundreds, files could sit in a step longer than anyone intended, staff kept side spreadsheets to compensate, and coach conversations had no home in the record.
Now
The program runs in defined phases. Each phase sets its own tasks for when it should move, and required fields are confirmed before anything advances. Every file carries a short form coaches fill out after each meeting, so the organization can see where the process slows down and where people need more support.
What changed
Nothing depends on memory. The system sets the task when a phase should move, and nothing advances with a required field missing.
Attendance, notes and coach meetings are live data, so leadership can see where the process slows down and adjust it.
Dashboards answer in seconds what used to take a day of counting: scholarship spend this month and this year against last year, how many people were awarded and how many were not, and who is in each phase, who their coach is, and how many times that coach has checked in.
